Is Your Brand Right for This? An Honest Assessment Before You Commit

Not every company should start a podcast. Some aren't ready. Some don't have the right conditions. Some would benefit more from other channels. Before you commit budget and time, it's worth asking honestly whether podcasting fits your business, your audience, and your capacity. This newsletter offers a framework for making that assessment. The aim isn't to discourage you but to make sure that if you start, you have the conditions for success in place.

Ask the right questions

Most conversations about podcasting start with enthusiasm.

Someone's heard a fantastic show. A competitor launched one. The CMO read an article about audio and attention. The idea gains momentum.

That's how you end up with a podcast that launches with enthusiasm but is quietly killed a few months later.

The better approach is to ask the uncomfortable question early: is this right for us? Not "is podcasting good?" but "is podcasting right for our company, at this moment, with the resources we have?"

If you want to build a sustainable show, start by being honest about that question.

Thinking about the funnel, and ROI

Think of your podcast as working on the spaces between touchpoints.

It warms people up before they're ready to act. It keeps your brand present during consideration periods. It builds the kind of familiarity that makes someone think "I've heard of them, I trust them" when your name comes up.

Podcasts don't close the deal. But they shorten the distance to it.

Someone who has spent 10 hours listening to your thinking arrives differently. Whether that's a sales meeting or a shopping basket, they need less convincing. They already feel like they know you.

That's real value. But it won't show up in a last-click attribution report.

It’s better to think about podcast ROI through three lenses. You need all three to tell the full story.

Financial ROI. The measurable business outcomes. For some brands that's pipeline influence, referral traffic, deal acceleration. For others it's purchase frequency, basket size, customer lifetime value. The signals are lagging but visible. A rise in search, customers mentioning the podcast, repeat buyers who engage with your content.

Behavioural ROI. Changes in how people act. Completion rates, returning listeners, time spent with your content, newsletter signups, event attendance. These tell you the podcast is shaping attention and habit, which are essential precursors to action.

Reputational ROI. What people think and feel. Guest calibre, share of voice, brand sentiment, earned media mentions. Harder to quantify, but this is where long-term brand value lives. If respected people want to be on your show, that's signal. If your audience quotes episodes, that's signal.

The best shows deliver a mix of all three. If you chase only financial metrics, you'll sacrifice the behavioural and reputational work that makes the financial outcomes possible.

What podcasting requires

Podcasting asks for more resources and effort than most content formats.

A blog post is a moment. A video can be a one-off. A podcast is a commitment to producing the show regularly, for months or years, with something worth saying each time.

That requires three things.

A perspective. Your perspective is just as important as your expertise. This unique perspective sets your show apart from others in your industry, making it more engaging and valuable to your audience. If all you have is product messaging or generic industry commentary, there's no reason for anyone to subscribe.

Capacity to sustain. A podcast that runs for six episodes and then disappears does more harm than good. It can lead to audience disappointment and a lack of trust in the creator's commitment to providing valuable and consistent information. The minimum viable commitment is a year. That means someone owns the project, the budget is ringfenced, and leadership isn't going to pull the plug in Q3.

An audience that watches or listens. This sounds obvious, of course. Some demographics and contexts don't fit the format. If your customers aren't commuters, don't have jobs that allow background listening, and don't watch long-form video, they may not be podcast consumers at all. It's worth checking before you build.

If any of those three are missing, podcasting probably isn't the right channel right now.

Five questions to pressure test the idea

Before you commit a budget, work through these questions.

1. Why a podcast specifically?

What does this format do that others can't? If the answer is "it's trendy" or "competitors are doing it," that's not enough. Podcasting works in your marketing mix when you need depth, intimacy, or sustained attention. If you just need reach, other channels will work harder for you.

2. What topics could we explore over the course of 50 episodes?

A single topic isn't a show. You need a perspective and a well of ideas deep enough to sustain it. Sketch out 20 episode concepts and the throughline that connects them all. If you run out of ideas at episode 8, it's a warning sign. The best shows have a central question they keep returning to, not a topic they exhaust.

3. Who would host this, and can they commit?

A podcast needs a voice. That voice needs to be available, prepared, and genuinely engaged. If the response is "the CEO will host," yet the CEO frequently travels and often needs to reschedule meetings, this could present a challenge. The host doesn't need to be senior. They need to be reliable, curious, and comfortable on camera if you're doing video.

4. What does success look like in 18 months?

Not downloads. Outcomes. What is the level of brand recognition among a particular audience? Warmer leads? Shorter sales cycles? Stronger customer retention? If you can't articulate what success looks like beyond "people listening," you'll struggle to justify the investment when someone asks.

5. What's the format mix?

Podcasting in 2026 means audio, video, or both. Long-form video like Rogan. There are hybrid approaches that combine full audio with edited video clips. For audiences who consume content on the go, audio-only options are available. Each has different production demands. Do you have capacity for video? Does your audience watch or listen or both? What is feasible considering your team and budget?

The red flags

Some conditions make podcasting a poor fit.

You need results this quarter. Podcasting is a long-term strategy. If the pressure is for immediate leads or quick wins, spend the budget elsewhere. Podcasting pays off over 12 to 24 months, not 12 weeks.

You don't have something to say. A show built on product messaging or safe industry takes will feel like an advert, which can lead to listener disengagement and a lack of audience growth. Audiences notice quickly. If the show lacks a genuine point of view, an earned perspective, and a willingness to say something others won't, it will struggle to earn attention.

The team is already stretched. Podcasting requires consistent effort. Research, booking, production, promotion. If the team is overwhelmed and this becomes "one more thing," quality will suffer. Add video, and the load increases significantly.

Leadership isn't really committed. Enthusiasm in the kickoff meeting isn't commitment. Commitment means a protected budget, realistic timelines, and patience when results don't appear immediately. If the exec sponsor is likely to lose interest or shift priorities, the show is at risk.

Your audience doesn't consume this format. Check the data. Survey your customers. Look at where they spend time. Do they watch long-form videos on YouTube? Listen to podcasts while commuting? Scroll short clips on LinkedIn? If none of those fit their habits, a podcast isn't going to change that.

The green lights

Some conditions suggest podcasting could work well.

You have genuine expertise and access. You're close to the work. Real expertise. Your network means that you can get guests others can't. You know things your audience wants to understand. That proximity is your permission to make a show.

You're engaging in a long-term strategy. You're building a brand, not chasing clicks. You're thinking about reputation and trust over years, not quarters. Podcasting rewards patience.

Someone will own it. There's a person or team with clear accountability. They have time allocated. They're motivated by more than obligation.

You have stories to tell. Not case studies. Stories. Moments, decisions, tensions, lessons. These stories provide the raw material that makes the episodes worth watching or listening to.

Your audience already consumes the format. They watch YouTube. They listen to podcasts. They engage with long-form content. They have time in their day when this fits.

If most of these are true, the conditions are right.

A simple framework

Here's a way to structure the assessment.

Motivation. Why do we want to do this? Is it strategic or reactive? Do we have a clear reason that connects to business outcomes?

Capability. Do we have the skills, time, and budget to sustain this? Who would own it? What's the realistic production capacity? If video is part of the plan, do we have on-camera talent and the production support to match?

Fit. Does our audience consume podcasts? Do they watch or listen or both? Would this be better as written content, or events, or something else entirely?

Commitment. Is leadership genuinely behind this? For how long? What happens when it gets challenging?

Score each honestly. If you're weak in one area, that doesn't mean stop. It means address it before you start.

What needs to be in place

If you decide to move forward, make sure these foundations exist.

Executive sponsorship that lasts. Someone senior who understands that podcasting is a long-term investment and will protect the project when priorities compete – such as by advocating for resources and ensuring alignment with organisational goals.

A clear owner. There should be one person who is responsible for the show. They don't have to do everything, but they're responsible for making sure it happens.

Protected budget. Not "we'll find the money." The budget should include a line item that covers production for a minimum of a year. Include a buffer for unexpected costs. If you are planning to produce video, factor this into the budget.

A realistic timeline. Plan for at least 60 days of development before launch. Rushing the start usually means problems later.

Defined success metrics. What are you measuring? How will you know it's working? Agree this before you launch, not after.

Clarity on format. Audio only? Video first? Hybrid? Decide before you build. Each path has different implications for production, talent, and distribution.

When the answer is "not yet"

Sometimes the honest assessment is: this isn't right for us right now.

That's not failure. That's clarity.

Maybe the team is too stretched this year. Maybe leadership isn't ready to commit. Maybe the audience isn't there yet. Maybe video feels essential, but you don't have the capacity.

The right response is to note what would need to change and revisit later. Podcasting will still be there. Waiting for the right conditions is better than launching something you can't sustain.

When the answer is yes

If you've worked through the questions and the conditions are right, you're in a good position.

You know why you're doing this. You have the capacity to sustain it. You have something worth saying and an audience that wants to hear it.

Now the work begins. Designing the show. Choosing the format. Building the team. Getting into production.

That's where it gets interesting.
