The Real Cost: What Podcasting Actually Requires in Time and Money

Podcasting costs time and money, but production fees are only part of the picture. The real costs are in the time your team spends on prep, booking, coordination, and promotion. And the risk isn't overspending on production. It's underspending on the work that makes production worthwhile. This edition of Off-Mic breaks down what podcasting actually costs across three budget tiers, where the hidden time sinks are, and how to design a budget that supports sustainability rather than just launch.

Everyone asks for a number

"What does a podcast cost to make?"

It's the first question most people ask. The answer is usually a frustrating "it depends."

The per-episode number varies so widely it's almost meaningless without context. Basic audio editing might cost $100 from an outsourced agency. A full-service production partner might charge $5,000. A narrative series with original music and sound design could run $15,000 per episode or more.

Those numbers are all real. They're also not comparable. They represent entirely different levels of service, quality, and support.

The more useful question is: what are you actually paying for? And what work remains even after you've cut the cheque?

What production actually includes

When people think about podcast production, they usually think about recording and editing. That's maybe 20-30% of the work.

Here's what production actually involves:

Pre-production. Research, guest outreach, booking, calendar coordination, briefing documents, question prep. For interview shows, this is where most of the time goes.

Recording. The conversation itself. Usually 45 minutes to an hour for a 30-minute final episode, including setup and buffer time.

Post-production. Editing, mixing, sound cleanup, adding music or transitions if needed. Reviewing cuts. Quality control.

Assets. Show notes, transcripts, timestamps, social video clips, guest kits for sharing. The content that helps the episode reach as many people as possible.

Publishing. Uploading to hosting platforms, writing metadata, coordinating release schedules, and distributing to directories.

Promotion. Social posts, email newsletters, guest coordination for shares, paid promotion if applicable.

Most quotes cover some of these, but not all. The ones they don't cover still need to happen. Someone on your team will do them, or they won't get done.

Three budget tiers

Based on current market rates, here's what different budget levels typically buy:

Tier 1: $200-$600 per episode

At this level, you're paying for editing and basic cleanup. Someone takes your raw audio, removes mistakes and dead air, levels the sound, adds your intro and outro, and delivers a finished file. It's most likely an outsourced agency or freelancer.

You're doing everything else: guest research, booking, prep, recording, show notes, social clips, promotion.

This works if you have internal capacity and someone who genuinely owns the project. It doesn't work if podcasting is "one more thing" on top of an already full workload.

The hidden cost here is time. Expect 6-10 hours of internal work per episode on top of the production fee. For a weekly show, that's a meaningful portion of someone's job.

Tier 2: $800-$2,000 per episode

At this level, you're getting more support. More time is put into the concept design. The editing and mix may be richer. You'll get show notes, transcripts, and social assets. Some producers at this tier help with guest coordination and provide strategic input.

You may still be responsible for the concept, the guest pipeline, the prep, and the promotion. But the production burden is lighter.

This is where most brand podcasts sit. It's enough to produce a professional output without requiring a massive budget. But it still requires internal effort to keep the show running.

Tier 3: $2,500-$5,000+ per episode

At this level, you're working with a production partner, not just a service provider. They're involved in show design, guest strategy, episode structure, and editorial direction. They might handle booking, prep docs, and promotion. They're thinking about the show as a whole, not just individual episodes.

This tier makes sense if podcasting is a strategic priority and you want someone else to carry the operational load. It frees your team to focus on high-level direction rather than logistics.

The tradeoff is cost. At $3,000 per episode for a fortnightly show, you're spending $78,000 per year on production alone. More if it's weekly.

Strategy is a separate line item

Some production partners include strategic work in their retainer. Others treat it as a separate phase. Either way, it's worth understanding what you're paying for.

Production is the execution. Recording, editing, publishing. The work that happens every episode.

Strategy is the thinking. Show design, audience research, format decisions, measurement frameworks. The work that happens before production starts and shapes everything that follows.

If your production partner isn't doing strategic work, someone else needs to. That might be you, an internal team, or a separate consultant. But skipping it entirely is how shows end up expensive and ineffective.

Video changes the calculation

All of the above assumes audio-only or audio-first production. Video adds significant cost and complexity.

Simple video (one or two cameras, basic editing, minimal graphics) might add $500-$1,500 per episode to your production costs.

Multi-camera with proper editing (colour grading, transitions, graphics, social cuts) can double or triple the audio-only cost.

Full video podcast production with a professional team can run $50,000-$100,000+ per season for mid-tier shows, and $150,000-$250,000+ for premium brand productions.

Video also increases internal time requirements. Setup takes longer. Review cycles expand because there's more to check. Stakeholders have opinions about how things look, not just how they sound.

The question isn't whether video is worth it. It's whether you're prepared for what it requires.

Hidden time costs are real

The production fee is the visible cost. The time cost is often larger and almost always underestimated.

Guest booking is where it's easy to get caught out. If you're doing a weekly interview show, you need roughly 48 guests per year. If your booking success rate is 25-30%, you need to pitch 150-200 people to fill your calendar. That's 3-4 outreach emails per week, plus follow-ups, calendar coordination, rescheduling, pre-calls. Real work.

A 2025 survey of 558 podcast creators found that DIY podcasters spend 4-8 hours per episode on average. About 21% spend 9 hours or more. And that's just the production work, not the strategic thinking, promotion, or relationship management.

If your host is a senior leader, their time has a cost even if it doesn't show up in the budget. A CEO spending time on a podcast is a significant resource allocation.

What the budget actually needs to cover

When you're building a podcast budget, don't just budget for production. Budget for the whole operation.

Production costs. The per-episode fee, or retainer, whatever tier you choose.

Equipment. If you're recording in-house, budget for microphones, cameras if doing video, lighting, acoustic treatment. Basic setup: $500-$1,500. Professional setup: $5,000-$15,000+. Studios can be rented by the hour to bring capital costs down.

Software and hosting. Editing software, hosting platform, transcription tools, scheduling tools. $100-$200 per month depending on your stack. Built into agency budgets.

Internal time. The hours your team spends on prep, coordination, review, promotion. Put a number on it, even if it's notional. It helps make the true cost visible.

Contingency. Things take longer than expected. Guests cancel. Equipment breaks. The internet won't play ball and allow this week's guest to record. Build in 15-20% buffer.

Ramp-up. The first few episodes take longer than steady-state production. Budget for extra time and cost in the first quarter.

Sustainability for your show

The most important budget question isn't "can we afford to launch?" It's "can we afford to keep going?"

A show with a splashy launch that is killed internally after two seasons hasn't built anything. It's created work without capturing value.

Sustainability means:

Your team can maintain this pace without burning out. Your budget is protected for at least a year, ideally two. The production quality is consistent across all episodes. The people responsible for the show are motivated.

Avoid these common mistakes

Underestimating time. The production fee looks affordable. The 60 hours of internal work per month doesn't show up until people are fed up with the project.

Overcomplicating the format. Narrative shows sound impressive, they draw in bigger audiences, and you win awards. They also cost 3-5x more than interview shows and take 3-5x longer to produce. Match format to capacity and your goals.

Skipping pre-production. Rushing to launch without proper show design means you'll spend money producing something that doesn't work, then spend more money fixing it. Many agencies build the strategy work into the retainer because it is so important.

Not budgeting for video properly. "We'll just film it" is not a video strategy. If video is part of the plan, budget for it properly or don't do it.

Assuming you'll figure it out. The teams that succeed plan the operation before they start. The teams that struggle make it up as they go.

A simple budgeting framework

Here's a way to think about your podcast budget:

Fixed costs. Equipment, software, hosting. One-time or annual. Usually $2,000-10,000 depending on ambition.

Per-episode costs. Production, editing, assets. Multiply by your planned episode count for the year.

Internal time costs. Hours per episode × hourly rate (or opportunity cost) × episode count. Even a rough estimate makes the picture clearer.

Promotion costs. Paid social, PR support, launch campaign if applicable. Often overlooked in initial budgets.

Buffer. 15-20% on top.

Add it up. Divide by 12 to see the monthly commitment. Then ask: can we sustain this for 18 months?

If yes, you've got a workable budget. If no, adjust the format, the frequency, or the production tier until the numbers work.

Cost and quality: an inexact relationship

Higher spending doesn't automatically mean a higher quality production. Expensive shows can still be unfocused and dull. Grassroots shows are often compelling.

What money buys is strategy, consistency, and capacity.

Strategy: a show that is researched, designed and thought through from the beginning, with a partner that understands how to build a brand asset, not just produce episodes.

Consistency: the show sounds the same every week, releases on schedule, maintains a standard, somebody is thinking about the throughline for the whole season.

Capacity: the team isn't scrambling. There's time to think, to prepare properly, to do the work well.

The goal isn't to spend as much as possible. It's to allocate the appropriate resources for something that should be a brand asset.

Making the case internally

Your podcast budget is an investment with a time horizon.

The ask is around outcomes, not outputs. It's not "$60,000 for production," but "a $60,000 investment in a platform that generates trust, visibility, and inbound interest over 18–24 months."

Connect it to business outcomes. Shorter sales cycles. Warmer leads. Stronger brand recognition in a target audience. Customer retention. Larger basket size. Whatever matters to your business.

Be honest about the timeline. Podcasting doesn't pay off in quarter one. Reset expectations if there's a desire for immediate ROI.

And protect the budget. Podcasting projects fail when it becomes the first thing cut every time priorities shift. Get commitment for at least a year.
